Stop carrying the entire weight of Sunday morning
If you’ve ever found yourself wiping down tables, cutting out 50 foam crafts, refilling juice boxes, and trying to review the large group lesson all 15 minutes before doors open... take a deep breath.
It’s easy to slip into "hero mode" and think it’s faster to just do everything ourselves. But true leadership growth isn't about doing more; it's about doing what is most important and empowering others to step up. When we hold onto every task, we actually rob our volunteers of the chance to use their gifts!
Here are three simple shifts and resources to help you delegate with confidence and build a strong, shared ministry team.
Focus on the "Only You" Tasks
Not every task requires your specific touch. Use the 70% Rule: If a volunteer can do a task 70% as well as you can, hand it over!
- High-Impact Tasks to Hold: Casting vision, pastoring your team, and setting safety protocols.
- Tasks to Empower Others With: Craft prep, checking in supplies, greeting families, and tech setup.
Tools & Resources to Help You Delegate
- The Eisenhower Matrix: Divide your weekly tasks into four quadrants (Urgent/Important vs. Not Urgent/Not Important). Anything in the "Urgent but Not Important" box should be handed off to a capable team member.
- "Step-Up" Role Descriptions: Create simple 3-point checklists for micro-roles (e.g., "Supply Captain" or "Tech Lead"). Clear expectations eliminate second-guessing and give volunteers full ownership of their zone.

Notice the goal of ministry leadership: to equip others for works of service, not to do all the service ourselves!
